Why ChatGPT recommends your competitors and not you

Short answer: ChatGPT tends to name brands that show up again and again on the pages it reads, mainly "best X" round-ups and the brands' own sites. The brands it names most often also have pages that say, in plain words, who the product is for and where it works. If those pages don't exist for your brand, or they describe you as a fit for a different buyer, ChatGPT has little reason to put you in the answer.

What we saw when we asked ChatGPT ourselves

Every week we ask ChatGPT a buying question five times, logged out, in a fresh chat each time. Then we check where the named brands show up on the web. Three runs so far:

  • UK HR software. Asked "What's the best HR software for a 50-person company in the UK?", ChatGPT named Breathe, Sage HR and HiBob in all five answers. BrightHR, Ciphr, Cezanne and PayFit never came up. (Run page)
  • US payroll. For a 100-person US company, it gave the same five names every time: Gusto, Rippling, ADP, Paychex and Intuit QuickBooks Payroll. Gusto was the top pick in all five. Paylocity, Paycom, Paycor, Justworks and OnPay were never named. (Run page)
  • Dubai real estate CRM. PropSpace CRM and Salesforce came up in all five answers, WIYO in four. Propertybase, Masterkey, Sell.Do and Bitrix24 never did. (Run page)

Several of the missing names are well-known brands. Being well known did not get them into the answer.

Pattern 1: the named brands are on the round-ups

Ahrefs studied ChatGPT answers to 750 top-of-funnel prompts (published December 2025) and found that "best X" blog lists made up 43.8% of all the page types cited.

Our runs line up with that. In the UK, Breathe was in 12 of the 13 HR software round-ups we checked, HiBob in 11 and Sage HR in 9. In the US, Gusto was in all 7 independent payroll round-ups and came first in 3 of them. Paycom, Paylocity and Paycor were in 0, 1 and 2 of those 7. Ciphr and PayFit were in none of the 13 UK lists.

Pattern 2: many of those lists are written by vendors

A lot of the lists that matter are written by companies selling something. 8 of the 13 UK HR round-ups were vendor pages. In Dubai, 9 of the 14 round-ups came from a CRM vendor, agency or implementation partner.

Employment Hero is a clear case. It was in 6 of the 8 UK vendor lists and in none of the 5 independent ones, and it publishes a UK round-up of its own. ChatGPT named it in four of five answers.

In Dubai, PropSpace and WIYO each publish their own "best CRM" list with their own product on it. Those two lists include most of the brands ChatGPT gave. We can't prove ChatGPT read them, but the overlap is close.

Pattern 3: they say who they're for, in plain words

The brands that get named are easy to place. Breathe has a "best HR software UK" page for SMEs. Sage says its HR product is for businesses with up to 250 employees. The UAE-built CRMs that were named say on their own sites which local portals they connect to, such as Property Finder, Bayut or Dubizzle.

The missing brands often point somewhere else. Ciphr's own site says it is ideal for UK organisations with 200 to 2,000 employees, well above a 50-person company. Sell.Do's site says it is made for Indian real estate. We couldn't find a current page from Propertybase, Masterkey or Sell.Do aimed at Dubai brokerages.

The takeaway from our UK run sums it up: ChatGPT recommends the brands it can sum up in one line. If nobody online has written that line about you, it has nothing to repeat.

Pattern 4: lists alone don't explain it

OnPay was in 5 of the 7 US payroll round-ups and Paychex in only 2. ChatGPT named Paychex every time and OnPay never. BrightHR was in 10 of the 13 UK lists and still wasn't named.

So what else is going on? Some clues from the evidence:

  • Brand sites get cited too. A third-party tracker of answers to "what is the best payroll service" found four of the five most-cited sources were the brands' own websites: gusto.com, rippling.com, adp.com and paychex.com.
  • Comparison pages are common among the named. Gusto, Rippling, ADP and Paychex each publish head-to-head pages against rivals, such as Gusto vs ADP. CharlieHR does the same in the UK. BrightHR has no comparison or "best HR software UK" page of its own.
  • Fit for the question matters. Justworks and OnPay pitch themselves at small businesses, and Justworks sells itself as a PEO. That may not read as a fit for a 100-person company, though we can't confirm it.
  • Built in, or added by a partner. Bitrix24 was on about as many Dubai lists as PropSpace but was never named. Its connection to the UAE portals comes from a partner's app rather than from Bitrix24 itself.

Where LinkedIn fits

LinkedIn is one of the sources AI tools cite most. A Semrush study published in March 2026 ranked it second for citations, appearing in 14.3% of ChatGPT Search answers. We cover what gets cited, and why likes matter less than you'd think, in Does LinkedIn help you show up in ChatGPT?

What's typically missing for brands that don't get named

Across all three runs, the brands left out tended to share at least one of these gaps:

  • They rarely appear on the round-ups for that market and buyer size.
  • Their own site doesn't say clearly that they serve this buyer, in this place.
  • Their pages describe a different target customer from the one asking.
  • The key feature buyers ask about comes through a partner, not the product itself.
  • There are no head-to-head pages that put them next to the brands that do get named.

FAQ

Why doesn't ChatGPT recommend my business when it names my competitors? Usually because your competitors appear more often on the pages it draws from, mainly round-up lists and their own clearly targeted pages. In our runs, being a well-known brand did not guarantee a mention.

Is getting onto 'best X' lists enough? Not on its own. OnPay was on 5 of 7 US payroll round-ups we checked and was never named, while Paychex was on 2 and was named every time.

Does ChatGPT give the same answer every time? Not always. In our Dubai run, some brands came up in only one or two of five asks. In our US payroll run, the same five names came up in all five.

Does my LinkedIn presence affect AI answers? It can. In Semrush's study, LinkedIn ranked second in citations across ChatGPT Search, Google AI Mode and Perplexity.
